Step 1: Define your requirements

Before selection, answer five questions: what is the product, what is the daily output target, what are the key process steps, how much floor space is available, and what are the quality inspection requirements. The more complete the product drawings, sample videos, output target and test standard, the more accurately the supplier can evaluate the solution. When information is incomplete, the supplier can only estimate from experience, which easily causes deviation.

Step 2: Understand cycle time and bottlenecks

Step 4: Assess project delivery capability

The value of an automation project lies in implementation. Review the supplier's past similar cases, project team structure, commissioning cycle and acceptance method. Factory pre-acceptance and on-site installation and commissioning are important steps. Confirm whether the supplier can provide complete documentation and training. For cross-border projects, confirm English documentation, remote support and spare parts supply capability.

Step 5: Calculate the total cost

The equipment price is only part of the total cost. Also consider installation and commissioning, tooling and fixtures, training, spare parts, energy and maintenance. In the long term, rework rate, changeover time and labor dependence are the key factors of return on investment. Compare two to three years of labor savings with equipment depreciation to judge whether the project is worth starting.

Common mistakes

Blindly pursuing full automation, comparing only price instead of the solution, ignoring space for product changeover, and underestimating the commissioning cycle are the four most common mistakes in factory automation procurement. The goal of automation is stable, repeatable and traceable production, not simply reducing labor. Choosing the right level of automation is more important than choosing the most expensive solution.
